More than one heater
Where a property has two or more water heaters, they may be piped in series, in parallel, or zoned to different parts of the house. That changes the diagnosis entirely: a fault in one unit can present as reduced hot water everywhere, or as cold water in one wing only, depending on the arrangement.
Establishing how the system is actually piped comes before testing components. It is common for the arrangement to have changed during a renovation without anyone recording it.
Recirculation loops
Recirculation delivers hot water quickly to distant fixtures by keeping it moving through a return line. When the pump, timer or check valve fails, two things happen: the wait for hot water at far fixtures returns, and a failed check valve can allow reverse flow that mixes cool water back into the supply — which looks exactly like a heater that has stopped heating properly.
That is worth ruling out before diagnosing a heating fault, because the heater in those cases is working correctly.
Demand and sizing
Large fixtures — soaking tubs, multi-head showers — draw far more than standard fittings. A system that met demand before a bathroom renovation may not afterwards, and that is a capacity question rather than a repair. Where the equipment genuinely cannot keep up, replacement or a tankless configuration is the conversation.
